Since the second half of 2025, we have clearly felt that clients’ IT budget requests have become harder to get approved. It is not that budgets have been cut — more precisely, the same amount of money now buys less. For a mainstream-brand server, the quote we received last year is now up by more than 15%; Microsoft 365 Business Standard has quietly moved from USD 12 to USD 14 per month; even domestic cloud service providers, long known for stable pricing, sent renewal notices in Q3 2025 that made many IT managers break into a cold sweat. This kind of inflation is not a problem for any single vendor — it is a chain reaction across the entire IT supply chain. In 2026, this pressure is very likely to persist, or even intensify. So the question is: as the person responsible for enterprise IT, do you keep buying out of habit, or adjust your strategy early?

Subscription or Outright Purchase: The Real Cost from a Financial Perspective

Many people’s first reaction is that “subscriptions are expensive and outright purchase is cheap,” but that judgment is far too crude. The advantage of outright purchase (CAPEX) is clear asset ownership — you can still depreciate it for tax purposes before the book value hits zero after three years. The downside is that it ties up a large sum all at once, and hardware maintenance often becomes a hidden cost from year three onward: renewal discounts from the original manufacturer are usually unfriendly, and the quality of second-hand service providers varies widely. The advantage of subscription (OPEX) is that it spreads the cost evenly across each month, making precise department-level cost accounting easier, and it can be scaled back flexibly when business contracts. The downside is that over the long run, the total cost of a subscription is genuinely higher than an equivalent outright purchase, and the equation “pay monthly = own monthly” can be challenged on asset ownership in certain audit scenarios.

My recommendation is to decide by asset type. For core database servers and network backbone equipment — the kind whose performance will not become a bottleneck within five years — prioritize outright purchase or a long-term lease. For office endpoints, collaboration tools, and development and testing environments, subscription is more cost-effective. What makes 2026 unusual is that major vendors are broadly raising subscription prices. If you judge that a given product’s subscription fee will keep rising, then “buy outright early to lock in the price” is itself a way to hedge against inflation.

Long-Term vs. Short-Term Leasing: Longer Is Not Always Better, and Shorter Is Not Always More Flexible

The “as-a-service” trend has been strong in recent years, but after serving so many clients, we have found that very few enterprises are truly suited to an all short-term lease model (under one year). The advantage of short-term leasing is flexibility — when the business stops, the contract can stop too. The downside is a higher unit price, and frequently switching vendors creates hidden costs: migration, tuning, and handling compatibility issues often add up to more than the small price difference you save. The advantage of long-term leasing (three years or more) is price lock-in, especially in an inflationary cycle: locking in a three-year service price in advance is equivalent to hedging against future price increases. The downside, naturally, is reduced flexibility.

The recommended strategy for 2026 is a “differentiated lease-term portfolio”: put core infrastructure on long-term leases with a locked three-year price, and write both the price lock and an annual renegotiation right into the contract terms; put edge workloads and innovation and exploration projects on short-term leases, keeping the option to exit at any time. One of our clients switched all its servers from one-year to three-year leases last year and, in the renewal negotiation, managed to cut the unit price by 12% — a substantial reduction in a market where prices are rising.

Domestic Substitution: Not a Slogan, but a Real Option with a Time Window

The term “domestic substitution” has been around for three years now. Before 2024, many enterprises were still watching and waiting; in 2025, a batch of clients actually completed substantive replacements. The trend I observe is this: for office software, basic cloud services, and general-purpose network security products, domestic substitution is already quite mature and the switching cost is manageable; for core business systems, high-performance databases, and industry-specific applications, the replacement cycle is long and the risk is high, so careful planning is required.

The advice for 2026 is “phase it, and verify first.” First batch: internal IT tools (approval systems, operations monitoring, log analysis). Employees barely notice these systems, the replacement risk is low, and successful cases can be replicated directly. Second batch: collaboration and office platforms. This requires advance employee training and data synchronization during the parallel-run period between old and new systems, but the ROI (return on investment) is the most obvious. Third batch: core business systems. We suggest deferring these to the second half of 2026 or even 2027, and moving only after domestic solutions have undergone more large-scale validation.

5 Practical Cost-Reduction Strategies for 2026

So far we have discussed frameworks and thinking; here are a few concrete, actionable strategies, listed in order of priority:

1. Vendor consolidation is the top priority. This is not about putting all your eggs in one basket — it is about reducing “fragmented procurement.” Every additional vendor brings procurement process costs, payment-term management costs, and communication and coordination costs. After consolidating to three or four core vendors, you will find that overall procurement costs drop noticeably, and you have more leverage in negotiations. One of our clients used to have seven IT service providers; after consolidating to three in 2024, it saved 23% on service fee discounts alone, and eliminated a great deal of coordination effort.
2. Standardize hardware and reduce model fragmentation. For servers, switches, and storage, keep the selection to two or three models per category. The benefits: spare parts inventory can be shared, training costs for operations staff go down, and vendor technical support responds faster. Many mid-sized enterprises have seven or eight server models; ask why, and the answer is always “that was the model available when we bought it.” This kind of fragmentation is a bottomless pit of cost.
3. Make full use of “contract benefits.” When we build a full IT solution for a client, we often bundle network equipment or enterprise broadband into the service contract. These are not extras — they are genuine cost optimization. If your current IT provider does not offer benefits like these, it may be time to reassess the relationship. When equipment and services are procured as a package, the unit price is usually 15%-25% lower than buying them separately.
4. Build internal capability to reduce dependence on external vendors. This does not mean doing everything in-house — it means developing the ability to handle common issues, basic operations and maintenance, and simple troubleshooting. Having a vendor on site is worry-free, but the per-person-day cost adds up substantially over the years. We advise clients to develop one or two internal technical specialists for T2/T3 support, leaving vendors responsible only for complex issues above T3.
5. Conduct an annual budget audit to identify waste early. A great deal of enterprise IT spending hides “zombie accounts” (accounts of departed employees that were never deactivated), idle licenses (bought but never used), and expired subscriptions (the business stopped but nobody remembered to cancel). We recommend an IT asset and billing audit every Q4; across the audits we have run for clients, we find an average of 5%-10% in waste.

One last uncomfortable truth: most enterprises’ IT cost-reduction efforts fail not because the strategy is unclear, but because execution drags. Plan in Q4, discuss in Q1, get approval in Q2 — and by the time anything is actually implemented it is already the second half of the year, only to find the market has changed again. The inflationary environment of 2026 will not wait, so act early.
